The mismatch#
Picture the ladder of AI adoption - five rungs, from a business barely written down at the bottom to one where AI reasons over years of history at the top.
Now place two things on it.
Where businesses actually are: the bottom. Most are at stage 0 or stage 1 - paper records, or just starting to use a chat assistant for everyday tasks.
Where the advice is aimed: the top. "Build an AI agent." "Automate your operations." "Predictive analytics for your business." That is stage 3 and stage 4 language - written for companies that climbed the first rungs years ago.
The advice is not wrong. It is just written for a business several rungs above the one reading it.
Why this trips people up#
When every article assumes you are near the top, two things happen, and both are bad.
Some owners feel behind and ashamed - as if everyone else already figured this out. They have not; they are just reading instructions for a different rung.
Others actually try to follow the top-rung advice on a bottom-rung business. They buy something ambitious, it fails because the foundation underneath it was never built, and they conclude "AI does not work for a business like mine." It was never the AI. It was the missing rungs.
The fix#
Stop reading advice aimed at the summit and find the rung you are actually on.
- If your business is barely digital, your job is stage 0 - get it written down.
- If you are written down but not yet using AI daily, your job is stage 1 - use it as a fast assistant for everyday tasks.
Your next step is always the single rung above where you stand - not the top of the ladder. That is the entire trick, and it turns an overwhelming subject into one small, obvious move.
